What Strategic Risks Should Kill a Retail Plan Early?

A retail plan should be killed early when a single unmanaged risk can wipe out the entire economic case — most commonly gross-margin erosion below breakeven, cash-conversion cycles that outrun working capital, or a location/channel bet that depends on assumptions that cannot be validated before signing a lease or vendor contract. The Strategic Risk Register is designed to surface these risks before capital is committed. Percision provides the platform that hosts and operationalizes this register.

Why Retail Plans Need a Pre-Commitment Risk Review

Retail plans involve long-term commitments such as multi-year leases, advance inventory purchases, and fixed margin structures. Once these commitments are made, flexibility is limited. The register’s purpose is to identify, for each material risk, whether the plan would still be economically viable if the risk materializes. Risks that would render the plan unviable require a stop decision prior to commitment.

Running a Strategic Risk Register for a Retail Plan

Step 1 — Name the plan’s economic spine.
List the three or four assumptions on which the plan’s viability depends. In retail these typically include unit economics after markdowns and shrink, traffic and conversion rates, inventory turns and sell-through, and coverage of fixed costs such as rent, labor, and fulfillment.

Step 2 — Enumerate risks against the spine.
For each assumption, identify the risks that could cause material deviation. Assess whether each risk is mitigable within the plan’s constraints or whether its occurrence would end the plan’s economic viability. The Percision platform records these assessments and links them to the specific plan assumptions for ongoing review.
